Honestly the situation with the Black Knights turning on Lelouch has been in the back of my mind for years. I've basically come to the conclusion that the best possible result would have to come from Lelouch's own initiative. If after the "March of 1 million Zeroes" Lelouch got the Black Knight leaders in a room together to explain things to them than they would have been shocked, but with morale and support of Zero at an absolute high, no one would leave or betray him(Heck, Todo likely already knows him since he trained Suzaku as a kid). Then they would have been actual allies that would want to help Lelouch instead of just tools, understanding his actions afterwards and wouldn't have fallen to Schniezels provocation. The issue is that Lelouch has always kept the Black Knights at a distance and seen them more as a means to his ends. In this way, them turning is a reflection of Lelouch's character flaws.

To understand Suzaku's mental state: he is trying to cast aside all his old ideas of "ends not justifying the means" after seeing all the death and destruction he is responsible for. Similar to how Lelouch commited himself to the "path of blood" after learning he killed Shirley's father(and we all know how badly that went). Trying to do things Lelouch's way he has forged an agreement with Schnizel to assinate the Emporer so that Schnizel can become the new one and give him the position as Knight of 1 and ruler of Japan. But as the Knight of 1 here pointed out kindness and gentleness have been the source of Suzaku's strength, the thing keeping him from falling to the death wish he has had since he killed his own father. In trying to abandon his old ideals entirely he is being consumed by everything that has happened. If the Emporer died, Lelouch died, and Japan was safe, Suzaku would absolutely try to kill himself. Maybe attack Orange to try to cancel the Geass, or go to C2 seeking some way he could break it and just die(which ironically mirrors C2's own wish).

You know, it's crazy to me that Orange could have removed the Geass on Susaku last episode. Wonder how that would affect the story. 🤔 Also, Marianne!? Woah! 🤯

I think you're so right! It was hard to watch when we have viewer privilege and we get to see what Lelouch is feeling and thinking. He did always keep them at arms length so I can understand how it came to that but maaaaan wish it didn't go down the way it did
