Black hardening is pretty much representation of armament haki. It shows when it is being used.

Armament Hardening is pretty much just a way to visual for the audience when Haki is being used. It most likely is still invisible to all the normal people in the series. An in universe explanation for why it is black now when it was invisible before is that now that Luffy can sense and understand it, he knows when it is being used to he can kinda see it.

Hordy is so unthreatening that he's getting upstaged by a litteral piece of wood. ...a big piece of wood. Almost as big as the padding in this episode. But still.
