Just watched this. Love the reacton. One of my all time favorites and widely considered the best story of any anime. I don't know if anyone else has addressed this and I don't know if it makes sense ot anyone else but, I've always thought of the replacement jutsu sort of like blocking a punch. It's not that you can ALWAYS do it, but if you see a punch coming you can block it. Fighters with more experience and skill need less warning to see a punch coming and so they're able to block with less warning and more quickly. Kakasi can deploy a replacement in the split second before an attack happens IF he notices it in time however if an oppoinent does happen to REALLY catch him off guard then he can't...the thing is kakash is an extreamly skilled ninja with years of experience so it takes someoone with very advanced skills to catch him off guard.
